Situation
Packsize's platform still ran on-prem while the customer base had grown past 3,000 IoT devices and 2,000 customers, amid multiple CTO and VP transitions that left engineering without steady technical leadership.
What I did
Stepped in as interim director, defined the enterprise-wide cloud strategy, and architected a distributed, event-driven system on Azure using domain-driven design and bounded contexts — while onboarding and coaching the incoming directors in parallel.
Result
Deployment lead time dropped from weeks to minutes, change failure rate held under 5%, and mean time to recovery fell under 15 minutes, across the full IoT fleet.

Rehabilitating underperforming teams

Situation

What I did
Rebuilt the teams through targeted coaching, clearer architectural boundaries, and modernized delivery practices — replacing passive code review with pair programming and test-driven design — and redesigned hiring and compensation frameworks to attract and keep stronger, more diverse engineers.
Result

Building the architecture foundation

Situation
The software organization was disorganized and disconnected from product: delivery was slow, quality was poor, and teams worked in isolation.
What I did
Built the enterprise event bus and a modular, foundational cloud platform, embedded lean and test-driven practices, and eliminated QA bottlenecks by shifting testing responsibility left into engineering.
Result
A 15x increase in boxes processed and staged for production, and a repurposed QA function — some moved into engineering, others into hardware and operations.
